Roster Construction: How Many Running Backs and Receivers You Should Actually Draft

The question everyone asks and almost nobody answers well

“How many running backs should I draft?” is the most common question a newcomer asks and the most poorly answered question in fantasy content, because the honest answer is “it depends on your league size, your flex rules, and what your bench slots are actually for.” That is not a dodge. It is the whole framework.

Roster construction is not about hitting a magic number. It is about understanding that every bench slot has a job, and drafting running backs and receivers until each job is covered.

The three jobs a bench slot can do

Before counting positions, separate your bench into three functions:

  • Injury insurance. A body who can hold a lineup spot if a starter misses time. This is the job people over-buy. Across 2015-2024, the primary backup behind a clear lead back finished as a top-24 RB only 13.8% of the time, and his median finish was RB51. Insurance is worth a late pick, not a mid-round one.
  • Upside speculation. A player with a path to volume that does not require someone else to get hurt. This is the job people under-buy. Backups who already owned 35% or more of their backfield’s early carries finished RB24+ 29.3% of the time, versus 6.5% for the clean backup behind a bell cow. Buy split backfields.
  • Bye-week and matchup fill. A flex-capable player good enough to start in a pinch without your team collapsing that week.

A bench slot spent on injury insurance for your RB1 is doing a different job than a bench slot spent on a receiver flier in Round 12. Confusing the two is how rosters end up overloaded with safe, unplayable depth. The most common version of that mistake is filling three bench slots with handcuffs to your own starters, which buys you protection you will probably never cash: over nine seasons, the lead back missed zero games 30.0% of the time and missed six or more games in only 15.2% of team-seasons. Don’t get your starter’s backup unless it’s a late-round pick and, even then, it’s not really worth it. Better to keep your eye on waivers and add as you get deeper into the season and the upside options have shaken out.

The baseline counts

For a standard 12-team league with a single flex spot, a workable target by the end of the draft is:

That table is a starting point, not a rule. Individual player value should still drive each pick, and the counts should fall out of which tier cliffs you caught and what was actually available at your next pick. It is there to catch the extremes: a roster with nine receivers and three backs has no way to absorb a backfield change, and a roster with seven backs is paying for outcomes that are unlikely to materialize.

How many running backs is the right number

The old advice was to stockpile backs because the position is volatile. That reasoning quietly assumes your bench exists to replace your own starters, which is the least productive thing a bench slot can do.

Running back has the steepest tier cliff of any position. The gap between the backs who carry a lineup and the backs who merely occupy a roster spot opens earlier and wider than it does at receiver, and it never closes later in the draft. That is the real reason to take backs early: after the cliff, the ones still on the board are not worth much regardless of how many you collect. Volume at a position does not manufacture value that is not there.

The late-round running back pool is thin for the same reason handcuffs are a poor buy. Most of those players only become startable if someone in front of them gets hurt, and that is luck you cannot draft. Over 2015-2024, the clean backup behind a bell cow finished RB24+ just 6.5% of the time, worse than a receiver dart. Stacking three of those bodies does not raise your ceiling, it just fills your bench with outcomes you can’t reasonably predict.

The exception worth chasing is the back who can take the job without an injury: a rookie with real draft capital or a passing-game role landing in an unsettled backfield, or any back who already owns a meaningful share of the early work. Backups who held 35% or more of their backfield’s early carries hit RB24+ 29.3% of the time. Once those names are gone, the next running back is a worse use of the slot than a receiver with a route-share path. That is where 4 to 5 comes from rather than 5 to 6.

That is a claim about where the cliff sits and which late shots have a path to volume, not about positional value. The math that ranks players inside each position by value over the average starter does not change based on injury risk.

What the handcuff actually buys you

When the lead back did miss three or more games, the primary backup averaged a median 10.1 points per game in those weeks, against an RB36 flex baseline of 7.7. He beat flex 67.3% of the time and reached RB1-caliber production (17-plus PPG) in 11.2% of cases. That is a real but modest payoff: a startable flex body, not a league-winner, in the minority of seasons where the insurance pays at all.

So handcuffs are not worthless. They are simply worth about what a late-round flex body is worth, which means they should compete for a 13th- or 14th-round slot on merit rather than being penciled in as automatic. And you’re much better off drafting another upside wide receiver instead and if they don’t pan out early, you can always drop them and get your “handcuff” a few weeks into the season.

How league size changes the math

Smaller leagues (8 to 10 teams): The waiver wire is deep. You can carry fewer speculative backs and receivers because a replacement-level starter is almost always sitting on the wire. Lean your bench toward upside swings rather than pure insurance.

Larger leagues (14+ teams): The waiver wire is nearly empty. Bench depth becomes a real asset, not a luxury. Carrying an extra “just in case” running back matters more here than in a 10-team league and even a 12-team league, because there is no safety net if your starter goes down in Week 9.

How flex rules change the math

Single flex (RB/WR/TE): Standard math above applies. Receivers and running backs compete for the same flex slot, so raw depth at both positions matters roughly equally once you clear your starting requirements.

Double flex or superflex: More flex slots mean more of your bench needs to be startable, not speculative. In a superflex league, that also means quarterback bench value rises because the second flex slot can be filled by a QB, which changes how many true RB/WR bench slots you can afford to spend on speculation.

No flex, strict lineup: Bench slots skew harder toward true injury insurance at RB and QB, since there is no flexible slot to bail you out with a hot streak at another position.

A draft-day checklist

By the middle rounds, check your roster against these questions:

  1. Do my late-round running backs touch the ball while the starter is healthy, or are they pure clipboard backups waiting on an injury?
  2. Do I have at least two receivers I would trust as a bye-week fill-in without a downgrade?
  3. Is my quarterback or tight end bench slot doing a job, or is it a wasted pick I could have spent on a running back with standalone touches? It’s very, very hard to trade your way out of having a second QB on your roster. Don’t draft one just because they were a value, unless you’re taking two fliers and giving it a few weeks to see which one pans out.
  4. If I lose my RB2, does my roster still have a path to a startable flex, or does the whole lineup shift?

If the answer to any of these is no, your next pick has a clear job to do regardless of which name is next on your ranked list.

The takeaway

Positional counts are not commandments, they are the output of a simple exercise: identify the jobs your bench needs to do, then draft running backs and receivers until every job is covered. One correction to how most drafters run that exercise: weight upside over insurance. Committee backs with real early carries hit at 29.3%, clean handcuffs behind bell cows at 6.5%. Track your bench jobs on paper as you draft, and when the last few rounds come, buy touches rather than depth-chart position.
